Where associate hours actually go

According to the 2025 ABA Legal Technology Survey, associates at firms with 10-49 attorneys spend an average of 31% of their billable time on research. For a first-year associate billing 1,800 hours per year, that's roughly 560 hours — or 11 hours per week — spent finding and reading case law, statutes, regulations, and secondary sources.

Not analyzing them. Finding them. There's a meaningful difference.

The research process at most law firms follows a familiar pattern: an associate gets a question from a partner ("Find me cases where the court applied the business judgment rule in the context of a board's decision to reject a merger offer"). The associate opens Westlaw or Lexis, runs searches, reads through dozens of case summaries, follows citation trails, checks for overruling or negative treatment, pulls the relevant opinions, and writes a research memo summarizing findings.

For a moderately complex question, that process takes 4-6 hours. For a novel question in an unfamiliar area, it can take 8-12 hours. Much of that time isn't analysis — it's the mechanical work of searching, reading summaries, and organizing citations.

AI research vs. manual research

AI legal research tools don't work like Google. They don't just return a list of results and leave you to sort through them. Here's what the current generation of tools actually does:

Natural language queries. Instead of Boolean search strings, you describe the legal question in plain language. "Cases where a Delaware court applied heightened scrutiny to a board's decision to adopt a poison pill" returns relevant results without requiring you to construct the perfect keyword combination.

Automated citation analysis. The AI reads each case, identifies the key holdings, checks for subsequent treatment (distinguished, overruled, questioned), and organizes results by relevance — not just keyword match, but actual relevance to the legal question you asked.

Cross-jurisdictional synthesis. Need to know how different circuits have treated the same issue? AI pulls and organizes holdings across jurisdictions, highlighting splits and trends. This used to take a full day of manual work.

More matters, same headcount

For a firm with 8 associates, 8 hours per associate per week is 64 hours — equivalent to adding 1.5 full-time associates without the salary, benefits, or desk space. Higher-quality work product

When associates spend less time on the mechanical parts of research, they have more time for the analysis. Memos are more thorough. Arguments are better supported. Briefs are tighter. This one's harder to measure but matters long-term. Associates who spend their days analyzing legal issues develop their analytical skills faster than associates who spend their days reading case summaries. The billing impact

What AI research can't do

Honest assessment of limitations matters. Here's where AI research tools fall short, as of early 2026:

Novel legal theories. AI is excellent at finding cases that match established patterns. It's less reliable when you're building an argument that hasn't been made before. For truly novel legal questions — where you're reasoning by analogy across unrelated areas of law — an experienced attorney's creative thinking is irreplaceable.

Strategic judgment. AI can tell you that 12 courts have ruled on an issue and 8 ruled one way. It can't tell you which argument will resonate with the specific judge assigned to your case, or how to frame the facts to make your position most compelling. That's legal strategy, and it's human.

Unpublished or hard-to-find sources. AI research tools work with the databases they're connected to. If a critical ruling exists only in an unpublished opinion from a state trial court that isn't in Westlaw, the AI won't find it. Experienced practitioners who know their jurisdictions — who've handled similar cases and know the judges — have institutional knowledge that databases don't capture.

Hallucination risk. This has gotten significantly better in the last year, but it's not zero. AI tools can still occasionally cite cases that don't exist or misstate holdings. This is why attorney review of AI research output isn't optional — it's the entire point. The AI gathers and organizes. The attorney verifies and analyzes. Anyone who skips the verification step is asking for trouble (and several attorneys have learned this lesson publicly).

Judgment on relevance weighting. AI can score relevance mathematically. It can't assess which cases your opposing counsel is likely to cite, which arguments the judge has shown skepticism toward in prior rulings, or which authorities carry persuasive weight beyond their formal citation status. That's pattern recognition that comes from practicing law, not from processing data.

The firms doing this well are clear-eyed about these limitations. They use AI for what it's good at (gathering, organizing, citation checking) and keep attorneys focused on what they're good at (analysis, strategy, judgment).
